Gather up those happening inside and outside of your organization...and inside and outside of yourself. How many conversations are there? What are you focusing on? What’s working? To lead change, make an impact, and communicate well with others, Daniel presents a framework to keep all of the important conversations on track and provides tools to reframe what’s missing and confusing.

Nine Conversations is a holistic approach to designing conversations that make an impact and create lasting change.

PART ONE: Why Conversations Matter

Introduction: Why Conversations Matter When You’re Leading Change

When you’re leading change, there are a million different conversations to track. There are conversations you can have and those you *can’t* have. But to launch new ideas into the world, we have to get good at bringing up uncomfortable topics at the dinner table. This chapter will discuss why conversations matter and how to become aware of the conversations in our lives.
Chapter 1: Seeing the Structure of Conversations

Life is built one messy, slippery conversation at a time. While conventional wisdom tells us that many conversations in our lives can’t be “win-win,” Daniel will focus on holistic, continuing conversations where ”winning” isn’t a perspective. Hardball tactics and a “zero-sum mindset” result in broken relationships and dishonest behavior. Daniel instead will discuss the theory of conversation, and the structure of conversations using current science and technology, weaving stories from Google’s Conversation Design Principles, Cybernetic theory and Psychological research. He’ll also discuss conversations that take place within systems and explore why a team is a conversation of its own.

Part TWO: How Do Conversations Work?

Chapter 2: The Conversation OS
Before Daniel gets into the different kinds of conversations, he’ll take time to break apart his Conversation Operating System, which serves as a toolset for how to change, shift, and transform conversations. This chapter will serve as a handbook to the key components and levers of change in conversations:  Invitation, Threading, Turn-Taking, Cadence, Repair, Goals and Agreements, Interface and Space, People, Power and Gender.

Part THREE: Which Conversations Matter?

Chapter 3: The Conversation with Self

Put your own oxygen mask on before helping others. The conversation with ourselves is the most important and often the most overlooked. Our internal conversation can sometimes look like a still small voice and other times appear as a giant inner critic. How we handle this conversation, though, is what unconsciously guides and affects all of our other conversations. Daniel will use research and stories to discuss this important shift in focus.

Chapter 4: The Conversation with Others

“We need to talk” is quite possibly the most terrifying text or phrase to be on the receiving end of. What are we saying to each other in our one-on-one conversations? This chapter will explore dialogue between two people, what shapes these specific conversations, the different levels of listening, and what it really means to be present with someone else.

Chapter 5: The Conversation with your Team

Daniel started his conversation design work as a facilitator for groups and teams, brought in to coach Fortune 500 companies to help them change their conversations and make better decisions. In this chapter, Daniel will break down the dynamics of a team and how decisions are made. He’ll use the Conversation OS to provide frameworks for teams to transform their conversations and their work.

Chapter 6: The Conversation with your Community

Communities populate our lives with new ideas, information, experience, and perspective. Without healthy communities, we’re not growing. Being a part of a community is a constant conversation but too often we only activate our communities when we need them, which is too late. In this chapter, Daniel will explore the conversations within a community and the frameworks to sustain a healthy relationship with the people around us.

Part FOUR: Four Connecting Conversations

Chapter 7: Reflection and Introspection

As we interact with the world around us we are often confronted with the thoughts, opinions, and beliefs of others and what they mean for our own lives. The conversations that happen between ourselves and others require us to make a decision about how we process the information we’re faced with. Daniel suggests three options for dealing with these conversations: to absorb, to let it bounce off of you, or to allow it to go through you. Having this conversation with yourself is essential to interact with the people around you in a healthy way.

Chapter 8: Curating Mentorship and Cultivating Coaching

As our communities deepen, it’s our work to develop ongoing one-on-one relationships that matter with those in our community conversation. When we need a broader perspective or deeper insight, a community becomes a trusted resource. We’re able to ask for help fill the gap, trust someone to help us with our challenge, and develop an ongoing relationship with them. This chapter will explore how these conversations develop and how to navigate the dynamics of mentorship and coaching to get the best out of these relationships.

Chapter 9: Facilitation and Leadership: Self to Team

Facilitating a conversation and leading others in a team requires an adaptive conversation that blends the conversation with yourself and the conversation with a team. This chapter will examine how to facilitate a team through frameworks like the design thinking process to develop a natural cadence between ourselves and our teams. Through research, narrative, and tools like the hero’s journey, Daniel will weave a powerful framework for facilitation.

Chapter 10: Offering Design: Team to Community

When we’re creating something to offer to the world, we must blend our team conversations with our community conversations to cultivate trust and vulnerability. To create something that the world wants and needs, our teams must engage in conversations with the community to build something that matters to them. How can teams invite communities into a conversation to learn from them in a transformative way? This chapter will explore the tools and structure of a healthy team to community conversation, pulling on frameworks like the Agile Manifesto, the Lean Startup movement and the Business Model Canvas

PART FIVE: Big Conversations

Chapter 11: The Containing Conversation: Culture and Organization

How do we exist within structures that set rules and expectations for behavior and yet continue to challenge the larger conversation from the inside? This chapter will discuss big conversations we’re a part of in our culture and organizations and how to lead change in these larger conversations.

Chapter 12: Adaptive Balance: Harmonizing All Conversations

Our days are all-encompassing, never so singular or narrow that they only contain one type of conversation. But which conversations are important enough to get our attention? Which are we focusing on? This chapter will explore what it looks like to have an adaptive balance of all the conversations. Daniel will use research, stories, and illustrations to explain this balance of focus.

Chapter 13: A Theory of Change

Change can be hard. In order to change big, small, and adaptive conversations, we must be committed to a theory of change. How do we integrate the ideas and tools we’ve learned throughout the book into our lives so they visibly impact and last? Through research and narrative, Daniel will explore how to create a pull movement instead of pushing change.

Conclusion: The Impact of Big and Small Conversations

Why does changing our conversations matter in the end? How do our small conversations add up and how can we create real impact in the big, cultural conversations? Change can’t be installed or implemented, it’s grown and developed organically. In concluding, Daniel will revisit and encourage readers in the importance of taking ownership over every conversation in our daily lives. This chapter will include research, anecdotes, and Daniel’s personal story to illustrate the influence of our conversations.
